It’s Friday night at the Havana Lounge. There are 30 hookahs on the floor. The last call was made 10 minutes ago and now the closing team of 3 are staring at an enormous pile of dirty hookah hookah bowlss, stems, bases, hoses, and other parts.
If the closing team were to clean hookahs like most other lounges and take apart the hookahs, soak the parts, scrub, rinse, dry, and then put each hookah back together, they wouldn’t get to go home until 3 AM. It’s a simple math problem. 30 hookahs. 10 minutes each. 5 hours.
However, Marco who is the lounge manager, has a different plan. He gets his team to clean every single one of the 30 hookahs in just 26 minutes. He locks the doors by midnight and is done and out of the lounge by 12:30.
What you are reading right now is the operational manual for the shisha lounge. This is the SOP for assembly line hookah cleaning to take the pain out of closing shifts. There is no magic involved and no compromise on cleanliness, only design.

Where Most Cleaning Processes Fail

The main problem with hookah cleaning across lounges is most lounge managers consider this an individual or one-at-a-time task. The staff go one by one. Staff clean one hookah at a time. Staff take apart, clean, and dry all components of a single hookah then reassemble that single hookah before starting with the next hookah.

This approach wastes time in three different ways:

First, there is the time spent on actions that are necessary for the transition from one activity to another (time wasted on transition). Every time the staff need to switch from a prior hookah that has been cleaned to a new hookah, they have to assume a new position. They have to walk to a new place (the rack), which additionally requires conscious effort to prepare to pick up a new hookah. It all seems trivial, but across 30 hookahs, that ten seconds adds up to 5 minutes of cumulative time wasted.

Wait Times

When cleaning hookahs, wait times for individual processes—soaking, scrubbing, drying—are inefficient. Batch soaking eliminates wasted time during soak waits. Processing time is the time it takes to manage each hookah individually; drying time is how long drying one hookah takes. Generally, drying happens in two ways: manual one at a time drying and batch air drying with drying racks. Racks let you take each hookah out of the drying process, hence eliminating processing time completely.
To effectively eliminate processing time, rewiring your workflow to understand and utilize batch processing for every task is essential. The assembly line takes place of each individual task done on each hookah. The assembly line takes each task—soaking, scrubbing, drying, and air drying—and does them at once for all thirty hookahs.
This SOP is designed for a cleaning team of two to three people and for a standard thirty-design single hookah. If you are a mixed brand and sized lounge, place similar designs together.

Phase 1: Pre-Soak Set Up (3 Minutes)

The time spent setting up is time saved during cleaning. Set up each cleaning station and make the following preparations:
Fill two large tubs with hot water (60-70 °C) with commercial descaling agent or white vinegar (at a 1:10 ratio).
Fill a third bin for final drying with hot water.
Lay out drying racks for each of the thirty bases and thirty stems.
Prep cleaning tools, drying mats, and soak and air drying stations.
An individual can complete this process in under three minutes once standardization occurs in the layout. Post a layout at the cleaning station so that every shift sets up in the same way.

Phase 2: Stripdown and Sort (5 Minutes)

This phase requires two people. Person A strips the hookah, while Person B sorts the parts.

Each of Person A’s movements through the hookah rack is orderly (left to right, top to bottom). For each hookah, Person A:

  • – Takes the hose off and puts it in the hose bucket.
  • – Takes the stem off and puts it in the soaking bin.
  • – Pours the base water into the bucket and puts the base upside down on the drying rack.
  • – Takes the bowl and badly makes a tray to place them along with the HMD.
  • – Places the grommets into a mesh bag for individual cleaning.

Person B sorts the parts, ensuring that the stems are completely submerged in the soaking bin, agitating to release debris, and adds soapy water to the hose bucket so that the hoses are submerged.

Time for thirty hookahs is five minutes total with two people.

Phase 3: Batch Soak (5 Minutes)

Once the stems are soaking, the personnel shifts on to the next task, maintaining a continuous flow to their operations without any waiting.

Within five minutes:

  • – Person A uses a brush and tin bowl to scrub the HMDs and bowls. They have the most baked-on residue and need immediate attention.
  • – Person B removes the purge valves from the stems that are above the water line. These are cleaned separately with a small brush.

Phase 4: Stem Scrubbing and Rinse (7 Minutes)

The soak bin has done its job for five minutes. The hot water and the descaling agent have loosened most of the residue stuck to the stems. And now, it’s scrubbing time.

The tin bowls and brushes get placed into the soak bin, and Person A, one by one, pulls stems from the soak bin, places a brush into the top of the stem, and, with a rotation, pushes it to the bottom, and lifts it out.

Person B receives the cleaned stems from Person A and places them into the rinse bin. The rinse bin quickly prepares the stem for placement onto the drying rack, end down.

Thirty stems. Seven minutes. The soak bin accomplishes a thirty second scrub.

Pro tip: Replace your nylon stem brush每four week. After this point, the brush does not make contact with the inner walls. Record stem brush replacement dates on your wall calendar cleaning station.

Phase 5: Hose Cleaning (4 Minutes)

Silicone hoses are the easiest part of the cleaning cycle. Whereas leather or PVC hoses absorb moisture and or flavor, silicone does not. A silicone hose can be washed with soap and water, and will dry in a matter of seconds.

Person A pulls hoses out of the soapy bucket one at a time. Each hose is held under running hot water for 5 seconds, the hose is shaken to remove excess water, and is hung on the drying rack.

Person B utilizes a sanitizing wipe on each of the hose connectors and mouthpieces. These small parts receive direct mouth contact and therefore carry the most bacteria.

If your lounge is equipped with silicone hookah hoses from Linkup, the soap soak can be omitted. The non-porous surface of the silicone releases residue with a hot water flush. Most commercial lounges find deep chemical cleaning to be unnecessary as they replace their hoses every 6-8 months.

Phase 6: Base Cleaning (3 Minutes)

The bases were set upside down on the drying rack during Phase 2. By now they are fully drained. This step is quick because the bases did not sit with dirty water.
Person A uses a base brush with a curved neck to scrub the interior of each base. A single rotation with soapy water, then a hot water rinse.
Person B looks for cracks or chips under the rim of each base. Bases that require replacement are placed in quarantine. A chipped rim can cut the grommet, causing an air leak.

Phase 7: Reassembly and Quality Check (3 Minutes)

At this stage, everything has dried. Person A and Person B work from the rack in the same order as Phase 2.

For each hookah:

  • – Insert the dry stem into the base, making sure not to touch the downstem to the bottom.
  • – The base grommet goes on next along with the hose and hose grommet.
  • – The purge valve gets put in with the ball bearing.
  • – Finally put a bowl and HMD on. The bowl should not be packed until the next shift.

Each hookah gets a final quality check by Person B. You cover the bowl port with your palm and take a puff on the hose. It should be an airtight seal. If there are any air leaks, tighten the connections or replace the grommets.

The quality check takes five seconds per hookah with a total time of three minutes for thirty hookahs. The purpose of this is to check for any issues before the next shift before the Friday night rush.

Time breakdown: total of 26 minutes

This is the full schedule for a two-person team:

Phase 1 – Pre-Soak Setup: 3 minutes

Phase 2 – Strip down and Sort: 5 minutes

Phase 3 – Batch Soak: 5 minutes (hands-off, parallel work)

Phase 4 – Stem Scrubbing: 7 minutes

Phase 5 – Hose Cleaning: 4 minutes

Phase 6 – Base Cleaning: 3 minutes

Phase 7 – Reassembly + QC: 3 minutes

Total active work: 25 minutes

Total time elapsed: 30 minutes (includes transition time)

With three people on the closing team, you can cut elapsed time to twenty minutes. The only limited resource becomes the space on the drying rack, rather than the labor.

Back-of-House Staff Training Template

A cleaning standard operating procedure (SOP) won’t help if your staff don’t use it. The best way to make sure employees know the cleaning SOP is to have a printed, one-page guide at each cleaning station and review it when you onboard.

Here is a template to have ready to print and laminate at your cleaning station.

During each new hire’s first shift, train them on this new cleaning system. Start from the building block of a 1 hookah clean, and scale up to a batch of 5. By the end of their first week, they should be able to clean hookah 30 times with the team in one shift.

Silicone vs. Leather Hoses

Leather-wrapped hoses require dry-cleaning and special conditioning. They cannot be fully immersed in water. If your lounge has leather hoses, do not follow phase 5 of this SOP. Please adhere to dry-cleaning instructions from the manufacturer.

Drying Racks

The right drying rack is definitely worth the money. Look for a rack that has vertical stem holders. These will allow the water to drain vertically. Horizontal racks will trap water in the downstem and can lead to mold.

For less than $50, you can make a drying rack that will accommodate 30 hookahs using a dish-drying rack and PVC pipes. Or you can buy a hookah drying rack from a lounge supply vendor. A commercial drying rack should accommodate all 30 of your hookahs at once. The point of a batch processing system is to carry out tasks in parallel.

Exercise Deep Cleaning Rules

The SOP above lists a daily cleaning routine. In a 30-minute timeframe, it would be adequate for cleaning all surfaces that come into contact with smoke or water in a lounge that rotates through its entire inventory every night.

However, a deep-cleaning schedule is also necessary for those parts that build up residue through weeks of use.

Weekly Deep Clean (30 minutes, once a week)

All stems must be descaled with a 30-minute vinegar soak (instead of 5 minutes).

Disassemble and soak purge valve assemblies in isopropyl alcohol.

Use a pipe cleaner and a lighter to remove hidden residue from purge valve assemblies.

Grommets must be soaked in a 1:10 bleach solution of grommet (5 minutes).

Monthly Deep Clean (1 hour, once a month)

All grommets should be replaced; grommets are cheap, and leaking is expensive.

Base interiors should be cleaned with a brush drill attachment.

All hoses should be inspected for kinks, tears, or hardened ends and replaced as necessary.

All electric burner plates and charcoal burners should undergo descaling.

Add these schedules to your staff calendars. The weekly deep clean is best assigned to your opening staff. The monthly deep clean should be planned as a complete team effort for a slow day.

Common Pitfalls and How to Avoid Them

Skipping the Soak

New staff tend to skip the soak phase of a cleaning procedure as they believe doing so would speed up the process. In fact, the opposite is true: without the soak, stems need to be scrubbed multiple times versus just once.

Solution: Use a timer. Set a loud alarm to signal the soak phase. Until the alarm goes off, the staff must refrain from doing any work with the soaking bin.

Mixing Grommets Between Hookahs

Mixing grommets is not a problem if all your grommets are the same size, but at a lounge that has multi-hookah setup models, mixing grommets can cause air leaks. While the leak test in Phase 7 does catch this, it is a time waster.

Color coding your grommets with a permanent marker works, red for Model A, blue for Model B. With this, you can always match grommets during assembly.

Inconsistent Stripdown Order

When grommets are not stripped down in the same order, parts are often missed. A hose is left attached to a soaked stem. A grommet is left in a drying base. These small mistakes add up to a lot of wasted time.

The solution is a checklist with a posted stripdown order on the wall. This is the foundation of the entire SOP. A set order to strip down the hookahs, five steps, is to be followed by every staff member.

For eighteen months, the system used by Marco at Havana Lounge saw a 50% reduction in closing time staff turnover along with an elimination of staff complaints about shift end times. Even with an increase in the cost for grommet replacements, due to a new, more frequent color coding system, he had no complaints from customers about leaks.

A shisha lounge operation manual should be systematic, not complicated. A cleaning SOP with a goal of thirty hookahs in thirty minutes should be the minimum. If your staff is not shifting and you are facing this time bottleneck, the issue is your process.

The workflow needed to be standardized and tasks needed to be batched with a posted checklist. After that, the staff was timed and the shift was to see a new record time.
